ACO Belgium is part of one of the world's leading drainage technology groups. From drainage channels and separators to advanced water management solutions, the company serves a wide range of customers across the Belgian market.
Over the years, ACO Belgium grew from a team of 10 employees generating €7 million in revenue to a 38-person organisation with annual revenues of €22 million. While the business continued to evolve, the internal structures and processes supporting that growth didn't always keep pace.
The ambition was clear: maintain its leadership position in distribution while accelerating growth in larger industrial and project-based sales. To get there, the organisation needed more focus, alignment, and structure.
The challenge
Like many growing SMEs, daily operations often took priority over strategic reflection.
Teams were moving fast, solving problems, and keeping customers happy. But without the time to regularly step back and assess the bigger picture, opportunities for improvement remained hidden.
Before deciding where to go next, ACO Belgium wanted an objective view of where they stood today.
Our approach
Rather than jumping straight into solutions, we started with an in-depth review: a thorough assessment of how the organisation was operating across strategy, sales, operations, and finance.

Through a series of in-depth interviews, employees from different departments were invited to openly share their perspective on what was working, what wasn't, and where they saw opportunities for improvement.
The goal wasn't to validate assumptions, but to see reality as is.
To build a complete picture, we combined these conversations with observations throughout the organisation: from the offices to the warehouse floor.
Turning insights into action
Two weeks later, all findings were brought together in a clear and practical roadmap.
Instead of delivering a lengthy report full of theory, we identified three concrete priorities that would have the biggest impact on the organisation.
For each priority, we defined what needed to happen, when it needed to happen, and who should take ownership. Because if you want change to happen, you need to go further than just identifying opportunities: you have to create accountability around them.
More than a report
A good audit creates insight, but a great audit creates momentum.
That's why our involvement didn't stop after presenting the findings. Together with the leadership team, we continued to monitor progress, challenge assumptions, and keep initiatives moving forward.
The goal wasn't to become part of the organisation. The goal was to help the organisation move forward on its own.

The review gave ACO Belgium something that is often difficult to find in a growing business: clarity.
By bringing together perspectives from across the organisation, patterns became visible, priorities became clearer, and discussions became more objective.
